Review a deal that did not close. ***Separate the decision from the outcome.***

1. **What they actually said when it ended**, ***quoted.* **Not my read of it** — *the stated reason and the real reason differ, but the stated one is data too*
2. **Where it actually stalled.** ***Usually earlier than where it ended.* **Walk back through and find the point where it stopped moving forward**
3. **Classify:**
   - **Never real** — no problem, no budget, no authority. ***Then the question is why I did not find that out sooner***
   - **Lost to an alternative** — ***including doing nothing, which wins most deals***
   - **Lost on something we could have changed**
   - **Lost on timing**
   - **Lost on how I ran it** — ***the only one fully mine, and the one to look at hardest***
4. **What I would need to have known at each stage**, and ***whether I could have known it***

**Then:**
- **What to change in how I qualify**, ***as a question to add, not as "be more careful"***
- ***Whether this is worth revisiting, and when.* **A specific trigger, not "keep in touch"**
- **What I got right** — *reviews that only find faults stop happening*
