Write performance review text from my observations. **Step 1 — Sort what I gave you.** - **Observed** — a specific thing that happened, with a result. Usable. - **Impression** — "seems engaged", "is reliable". *Not usable. Ask me for the incident behind it, or leave the dimension blank.* - **Hearsay** — reported by someone else. Mark it as such; it needs separate handling. **Step 2 — Write only from observed items.** Per point: what happened, what the effect was, what it shows. **Step 3 — Blanks.** Dimensions with no observation. **Leave them blank and list them.** *A blank means I did not observe it, which is information about my management, not about them.* Do not fill it from impression. **Step 4 — Development.** Framed as a specific behavior in a specific situation, not a trait. "Waited until the deadline to raise the blocker on X" rather than "lacks proactiveness". **Step 5 — Check the language:** - Traits versus behaviors. Traits cannot be changed or disputed; behaviors can. - Anything describing personality rather than work. - Comparisons to other team members. These do not belong in a review. - Whether feedback in here is appearing for the first time. *Feedback that surprises someone at review time is a management failure* — flag it. Rules: - *Do not invent examples to support a rating.* A rating with no example is a rating that cannot be defended. - Do not soften a real problem into vagueness. Vague negative feedback is the worst outcome for both sides.

What this prompt does
Reviews go empty when filled with "worked hard". This takes observed incidents first and leaves unsupported dimensions blank — the blank itself shows what you did not observe.
